Psychological Safety and Team Effectiveness Practitioner Certification
Your team isn't underperforming. They're not telling you what's wrong.
The warning signs rarely appear immediately. A promising employee resigns unexpectedly, meetings seem productive but real conversations happen afterwards, and leaders know something is off without knowing exactly why.
This certification equips you to administer the Fearless Organization Scan, a research-backed psychological safety assessment developed from the work of Harvard Business School Professor Amy C. Edmondson, turning uncertainty into benchmarked insights and actionable conversations that help teams perform better.
What silence really costs
When people don’t speak up, organisations still pay the price. The consequences often appear later when they’re far more difficult and expensive to fix.
- Mistakes stay hidden until they become costly.
- Valuable ideas never leave the people who had them.
- High-performing employees resign without warning.
- Projects stall because concerns were never voiced.
Psychological safety is not about making people comfortable. It is about creating an environment where people feel safe to raise concerns, ask questions, admit mistakes and challenge ideas without fear of embarrassment or punishment.
Why psychological safety matters
Google’s well-known Project Aristotle examined 180 teams to understand what separated high-performing teams from the rest. The strongest predictor was not seniority, personality or technical ability. It was psychological safety.
The researchers traced their findings to Professor Amy C. Edmondson’s work at Harvard Business School, which established psychological safety as a key driver of team learning and performance. She later collaborated in developing the Fearless Organization Scan, enabling organisations to measure psychological safety using a structured, benchmarked assessment.
Why this matters even more in Asia
In many workplaces across Asia, silence is often mistaken for harmony.
Employees may hesitate to challenge senior colleagues, raise concerns publicly or admit mistakes because of hierarchy, respect for authority or the desire to help others save face.
The concerns don’t disappear. They simply surface later in private conversations, after meetings, or when people quietly leave the organisation.
The Fearless Organization Scan provides a structured way to surface these hidden dynamics, giving leaders evidence-based insights into how psychological safety is experienced across their teams.
What is psychological safety?
“Psychological safety is a belief that one will not be punished or humiliated for speaking up with ideas, questions, concerns or mistakes.”
– Professor Amy C. Edmondson
Stop guessing where the problem is.
“Improve team culture” isn’t an action plan.
The Fearless Organization Scan identifies where psychological safety is breaking down and measures how a team compares against global benchmark data.
Developed in collaboration with Professor Amy C. Edmondson, the Scan measures a team’s Psychological Safety Index (PSI) across four dimensions.
Willingness to Help
How willing team members are to support one another.
Inclusion & Diversity
Whether everyone feels valued and included in the team.
Attitude to Risk & Failure
How openly the team shares mistakes and learns from them.
Open Conversation
Whether team members feel safe to speak up and raise concerns.
As a certified practitioner, you’ll learn to administer the assessment, interpret the findings, facilitate the debrief, and guide teams towards practical behavioural change.
After completing this certification, you’ll be able to:
- Understand the concepts of psychological safety and how it impacts team performance
- Learn to measure psychological safety using the Fearless Organization Scan and interpret the results
- Apply the Fearless Organization Scan in real-world scenarios or case studies
- Implement strategies for increasing psychological safety in teams
Two months, not two days
You won’t leave with a certificate and no idea how to use it.
Rather than ending with a classroom workshop, you’ll apply what you’ve learned with a real team and receive guidance throughout the process.
Programme journey
The certification begins with a two-day face-to-face workshop combining practical activities, discussion and application.
Over the following four to six weeks, you’ll administer the Fearless Organization Scan with a team of your choice and facilitate your first debrief.
A one-hour virtual coaching session supports you during this practical application.
The programme concludes with a 1.5-hour virtual session where participants reflect on their experiences, receive feedback and consolidate their learning.
From workshop to completion, the certification takes approximately two months.
| Component | Duration |
|---|---|
| Face-to-face workshop | 2 days (16 hours) |
| Practical application | Over 4–6 weeks |
| Virtual group coaching session | 1 hour |
| Virtual closing session | 1.5 hours |
Certification requirements
To become certified, participants must:
- Attend all programme sessions.
- Complete the required assignments.
- Conduct one Fearless Organization Scan and debrief with a team.
Please note: Workplace Asia does not provide a team for the practical application.
Team Leaders and People Managers
If you’re making decisions based on assumptions about team culture, this certification gives you objective data instead. You’ll understand what’s preventing people from speaking up and focus your efforts where they’ll have the greatest impact.
HR, Learning & Development and Organisation Development Professionals
When leaders ask whether culture initiatives are working, you’ll be able to provide evidence rather than opinions. The Fearless Organization Scan offers a benchmarked, research-backed assessment that supports organisational development decisions.
Consultants, Coaches and Independent Practitioners
Many organisations recognise culture problems but struggle to identify where to begin.
The Fearless Organization Scan gives you a structured diagnostic that turns broad conversations about culture into measurable insights, helping you design targeted interventions and support longer-term client engagements.
As a certified practitioner, you’ll be able to:
- Administer the Fearless Organization Scan with any team — workplace or otherwise
- Interpret results across four key dimensions of psychological safety
- Facilitate meaningful conversations that drive real behavioral change
- Design interventions to address the specific gaps the team faces

The Fearless Organization Scan has become one of the most valuable tools in my consulting practice. Grounded in Amy Edmondson's research, it gives me a rigorous, validated way to measure psychological safety and turn it into something tangible for clients. The structured debrief consistently moves teams from polite silence to genuine candour - giving them a shared language for what was previously unspoken. Alongside my strengths-based leadership and EQ work, the Scan lets me offer clients a truly evidence-led approach to team development. It doesn't just diagnose; it opens the door to transformation.
